How to Change Brakes: What the Process Actually Involves

Changing your brakes is one of the most common DIY repairs — and one of the most misunderstood. The basic concept is straightforward: worn friction material gets swapped for fresh material before metal-on-metal contact damages more expensive components. But the actual process varies significantly depending on your vehicle, your brake system type, and how much of the job you're willing to take on yourself.

How Disc Brakes Work (and Why They Wear Out)

Most modern vehicles use disc brakes on at least the front axle, and many use them on all four wheels. The system works by squeezing brake pads against a spinning metal rotor when you press the pedal. That friction is what slows the car.

Over time, the friction material on the pads wears down. Most pads include a wear indicator — a small metal tab that contacts the rotor and produces a squealing sound when the pad is getting thin. Once you hear that, you're usually close to the replacement threshold. If you wait until you hear grinding, the pad material is likely gone entirely, and the metal backing plate is contacting the rotor — which typically means the rotor needs replacing too.

Drum brakes, still common on rear axles of economy cars and light trucks, work differently. Curved brake shoes press outward against the inside of a drum. The replacement process is more involved, with more small components (springs, adjusters, hold-down pins) that need to be managed correctly.

The Basic Steps for a Disc Brake Pad Replacement

Here's how a standard front or rear disc brake job generally goes:

  1. Loosen the lug nuts before jacking up the vehicle
  2. Lift and secure the vehicle on jack stands — never work under a car supported only by a floor jack
  3. Remove the wheel
  4. Remove the brake caliper — typically 1–2 bolts; do not let the caliper hang by the brake hose
  5. Slide out the old pads from the caliper bracket
  6. Compress the caliper piston back into its bore to make room for the thicker new pads
  7. Install the new pads, including any shims or hardware that came with the kit
  8. Reinstall the caliper and torque the bolts to spec
  9. Reinstall the wheel and torque the lug nuts in a star pattern
  10. Pump the brake pedal several times before moving the vehicle — this re-seats the pads against the rotor

🔧 One important step many skip: check the brake fluid reservoir before compressing the caliper piston. Pushing fluid back up into the reservoir can overflow the cap if the fluid level is already high. Some technicians remove a small amount of fluid first.

When Rotors Need to Be Replaced Too

Pads and rotors don't always get replaced together, but they often should be. Rotors wear down over time and have a minimum thickness specification stamped on the rotor itself or listed in your service manual. If a rotor is below that spec, warped, deeply grooved, or showing hard spots, it needs to be replaced — or in some cases resurfaced (machined flat again), though resurfacing is less commonly done today since replacement rotors are often inexpensive.

Replacing rotors adds steps: you'll also need to remove the caliper bracket in addition to the caliper, then slide the rotor off the hub.

  • Electronic parking brake systems without the right reset tool can leave you with a stuck caliper
  • Drum brakes have more components and require more careful attention to spring tension and shoe alignment
  • Brake fluid flush or bleeding — sometimes needed after a full brake job — requires either a vacuum bleeder or a second person
  • ABS and brake warning lights that stay on after the job may signal a deeper issue
